# Enterprise AI’s week: sell outcomes, manage swarms, launch assistants

*Three conversations this week described the same enterprise shift from different angles: Gainsight stopped selling software and started selling outcomes, Microsoft's Charles Lamanna described engineers managing agent swarms, and Schwab launched an AI assistant for clients.*

## Key facts

- Gainsight CEO Chuck Ganapathi told Emergence: “we stopped trying to sell the tool and decided to own the whole outcome instead” — the company now sells AI-managed renewal outcomes. (self-reported) [cites: 1792168715118811002]
- Ganapathi said “In an agentic business it flips: CAC is low, and the cost lives in COGS, because the tokens and the humans in the loop both sit there.” (self-reported) [cites: 1792168715118811002]
- Gainsight expects its AINS agentic-services business to be five times the size of its software business in five years, and tracks “renewal autonomy rate” — the share of a renewal cycle handled by an agent versus a human. (self-reported) [cites: 1792168715118811002]
- Microsoft EVP Charles Lamanna described engineers working in terminals and custom apps that manage agent swarms, and argued “thin” apps could become headless services behind AI super apps while “thick” apps keep their own interfaces. [cites: 1792184381847081525]
- Charles Schwab CEO Rick Wurster said the firm brought in $190 billion of new client assets in the third quarter, an all-time record, with 70% of new-to-firm clients Gen Z or millennials. (self-reported) [cites: 1792174713651776053]
- Schwab is launching an AI assistant named Charlie to engage clients directly, and Wurster framed industry-wide fee compression as a good thing: “it’s putting more money back in the client’s pockets.” (self-reported) [cites: 1792174713651776053]

## The pricing flips: from seats to outcomes

Gainsight’s pivot is the cleanest statement of the new enterprise math. CEO Chuck Ganapathi told the Emergence blog that the company “stopped trying to sell the tool and decided to own the whole outcome instead” — selling AI-managed renewal outcomes rather than seats. The company built the effort, called Atlas, as effectively a separate company inside Gainsight, and Ganapathi’s expectation is that the AINS business ends up five times the size of the software business in five years. [cites: 1792168715118811002]

The economics invert with the model. Ganapathi put it this way: "In an agentic business it flips: CAC is low, and the cost lives in COGS, because the tokens and the humans in the loop both sit there." The metric he watches is renewal autonomy rate: what share of a renewal cycle — outreach, negotiation, paperwork — gets handled by an agent versus a human. This suggests the SaaS income statement is being rewritten around agent labor costs, not sales headcount, and the winners will be the firms that meter those costs earliest. ## The org flips: engineers out of the building, managing swarms

Inside Microsoft, the reorganization is about where engineers spend their attention. EVP Charles Lamanna told Madrona that customer obsession at Microsoft’s scale means forcing closeness to users — he pushes engineers out of the building to talk to customers, because layers of organization otherwise lose sight of pain points. The same instinct showed up in product: Microsoft consolidated its separate Copilot pilots into one integrated experience after users reacted that the separate features were way too complicated. And the engineers themselves are changing shape. Lamanna described teams that used to write code by hand now working in terminals and custom apps that manage agent swarms — some talking to their computers by voice. His framework for what comes next: “thin” apps that users visit briefly could increasingly become headless services behind AI super apps, while “thick” apps retain direct user experiences. The org chart, in other words, is being redrawn around who manages the agents. [cites: 1792184381847081525]

## The client-facing flips: AI does the outreach

Charles Schwab’s version is the client interface itself. CEO Rick Wurster told Bloomberg Talks the firm brought in $190 billion of new assets from clients in the third quarter, an all-time record, and that 70% of new-to-firm clients are Gen Z or millennials. Wurster’s posture toward the industry’s fee compression is cheerful — “I look at it as a good thing because it’s putting more money back in the client’s pockets” — which reads less like generosity than like a firm that has decided to win on volume at lower cost. [cites: 1792174713651776053]

The cost lever is AI. “We’re also using AI to directly engage with clients, both through our own AI assistant, which we’re launching named Charlie,” Wurster said. This suggests the three moves are one pattern: the interface — to customers at Gainsight, to engineers at Microsoft, to clients at Schwab — is being rebuilt around agents, and the companies moving fastest are reorganizing the P&L, the org chart, and the product surface at the same time rather than treating AI as a feature to bolt on. ## What is still unresolved

- Whether outcome-based pricing survives a downturn in renewal rates
- Which “thin apps” actually lose their UI to AI super apps, and which keep it
- How Schwab’s Charlie performs against human advisors on retention

## Decision card

- **Useful for:** SaaS founders rethinking pricing; Enterprise AI buyers evaluating agentic vendors; VCs diligence-ing “agentic” business models
- **Not for:** Consumers choosing AI assistants; Model researchers
- **Compare against:** enterprise-ai-management-layer — the governance stack growing around these deployments

## Run these Manifests yourself

Every Manifest cited here can be read in full with your own Synorb Key. Check the claims before you rely on them.

1. **Get a Synorb Key.** Click Generate Free Agent Key at https://synorb.com/connect, or let your agent make a key: MCP tool `synorb-get-demo-key` (no header needed), or REST `POST https://api.synorb.com/api/connect/demo-key` with a JSON body such as `{"client":"your-agent-name"}`. The key is the `api_key` field of the answer. Save the key. The 72 Hour Agent Demo key needs no email. It lasts 72 hours and can pull up to 25 Manifests. It includes 5 Beacons; 3 of them are starter Beacons.
2. **Read each cited Manifest by id.** REST: `GET https://api.synorb.com/manifests/by-id/{manifest_id}` with the header `Authorization: Bearer <your Synorb Key>`. Ids are strings; do not parse them as numbers. The reply holds the source, the Signal (claims) and the Brief.
3. **Check the claim.** Match each sentence in the story to the claims in the Manifest it cites. The claim ids in the ledger point to them.
